The Most Trusted Leaders Aren’t Perfect. They’re Aligned

When pressure hits, how do you show up?

Let’s be honest: we throw around the word “authenticity” a lot in leadership circles.

But when revenue drops, layoffs loom, or the board pushes back, authenticity is often the first thing to disappear.

In our November #PeopleBeforeStrategy Roundtable, we explored a harder question:

What does authenticity look like in action, especially when it’s inconvenient, uncomfortable, or unpopular?

Because from my perspective:

Authenticity in leadership isn’t about being raw or unfiltered.

It’s not always easy. But it’s always visible.

Why this matters now

We’re leading through a trust recession.

Employees are more skeptical. Teams are more distributed. Cultures are more complex.

And yet, leaders are still expected to have answers, stay composed, and drive results.

In that tension, between visibility and vulnerability, between performance and pressure, authenticity is the edge.

As one of our guest experts, Frederica Peterson, MA, CPC, ACC, ELI-MP shared:

“In moments of pressure, leaders think they need to have all the answers. But the best leaders use their team as a resource.”

Authenticity isn’t a leadership style. It’s a leadership standard.

Here are three mindset shifts I wanted to share from the Roundtable:

1. Authenticity is felt before it’s seen

Our second guest expert, Diana Gombe, an HR leader and executive coach, offered this metaphor:

“When I’m being authentic, I feel like a fish in water. When I’m not, I’m gasping like a fish out of water.”

We often treat authenticity like it’s about communication. But it starts in the body.

If you’re constantly tired, disengaged, or reactive, that might be misalignment.

Authenticity is how it feels to be you, not just how it ‘looks’ to others.

2. Unprocessed experiences can hijack your present leadership

Frederica shared: many high-performing leaders carry unprocessed workplace trauma.

“Triggers are emotional. Logic doesn’t live in the same space.”

In those moments, we don’t default to our values; we default to our past.

That’s why tools like coaching, therapy, journaling, self-reflection, and peer support aren’t indulgences.

They’re necessary for sustainable leadership.

3. Leading across cultures requires 'flexible' authenticity

Authenticity isn’t a fixed identity, especially when you lead across regions, industries, or teams with different norms.

Diana shared her intentional approach for working across different cultures:

“When I enter a new environment, I don’t look for difference first. I look for the person.”

The goal isn’t to be the ‘same’ everywhere, it’s to lead in a way that honors your values and creates space for others to show up fully, too.

How to Lead with Authenticity, Even Under Pressure

Here are three questions to help realign your leadership:

  • Where do I feel most like myself at work, and where do I feel like I’m acting?

  • What personal values feel non-negotiable to me in this season?

  • What support systems (coach, peer group, journaling, etc.) help me stay grounded?

Authenticity doesn’t mean oversharing.

It means leading in alignment, even when nobody’s watching.
